How I ended up doing this.
In 2019 I started Steadyhand Productions with my cousin Josh. We were two TV-and-film graduates trying to make a video production business work in Glasgow. For five years it grew the way most production companies do — through referrals. Amazon, Nestlé, a string of smaller brands and ambitious distilleries. From the outside it looked solid.
In early 2024 three of our biggest clients pulled their budgets in the same month. I spent the next three months sending cold outreach to anyone who'd take a meeting. Conversion was abysmal. By late spring I was looking at job adverts and working out how long we could keep going.
Then I started actually watching what the successful agencies and creators were doing online. The pattern was the same almost everywhere — they ran their own YouTube channels. So I started one. The first videos were bad. The next twenty were less bad. Within six months the channel was bringing in most of our new client work.
Now I run two things: Steadyhand for clients who want commissioned video work, and InFlow Video — the part of Steadyhand focused on coaches, consultants and service-based founders using YouTube to grow their businesses. I publish on my own channel each week, and coach people one-to-one through the Roadmap.
A few things I keep coming back to.

Farmer over hunter.
YouTube is farming. You plant videos, wait, and customers come back to the same patch of land. Outbound is hunting — you eat what you kill, and you spend most of your day looking for it. I'd rather farm.

Clients over views.
A channel with 500 subscribers and clear positioning beats a channel with 50,000 subscribers and no plan. Vanity metrics are loud; positioning is quiet, and it's the thing that actually moves business.

Authenticity wins, eventually.
AI is filling the internet with grey, hedged, on-message content. The competitive advantage now is being unmistakably yourself on camera. That's harder than it sounds. It's also the whole game.

Time freedom is the point.
I didn't start a business to build a bigger job. The goal is choosing what to work on and who to work with. Most of what we do at Steadyhand and InFlow is in service of that.

Don't reinvent.
The frameworks that work on YouTube for service businesses are mostly public. The interesting work is in execution, not in finding a new secret. So I borrow shamelessly and apply carefully.
